HOW STANDARDISATION CAN HELP IN GROWTH THE CHALLENGE The success of a start-up company depends on how well it is able to utilise its resources, which are always scarce. When such companies start growing and new people join the team, standard work practices become very critical for fast growth. One of Valcon’s clients, an innovative start-up company manufacturing machines for textile industry, faced a tough challenge when it started growing. Multiple people were doing the same work in different ways, knowledge was not getting captured, things were not moving systematically and there was always something urgent to be done. As a result, the client chose to work with Valcon on creating standardised business processes. Valcon conducted a two week study of client’s operations across all functions. The study focussed on workflow within each function, communication between the functions, interviews with stakeholders and mapping of day to day business operations. Besides identifying the need in each function, this phase also established the need for training of team members. THE SOLUTION The consultant team worked with functional leadership in developing standards and procedures with team involvement, working with all stakeholders, going to shop floor for pilot implementations and developing an implementation plan. The focus was to create standards which are easy to understand and use and covers all aspects of business operations. The team had several discussions with end users to ensure that SOPs are practical and meet the requirements. The organisation was restructured and teams were formed to mobilise the organisation towards implementing SOPs in day to day operations. Leaders were assigned for each function and KPIs are realigned to ensure effective implementation. Visits were done at client sites and training sessions were conducted for leadership team as well as for working level teams. Core benefits of the project were effective utilisation of resources and on-time delivery of the projects without cost escalations. Several additional accrued benefits like increased accountability and transparency, improved operations efficiency, better traceability for repair or rejection, and better coordination had also improved overall business performance. THE RESULT The initiative resulted in many tools. A catalogue of more than 60 documents (procedure, templates and checklists) allowing staff to take specific action and use specific document each time. Valcon also helped in training the internal team in implementing these SOPs and also editing, modifying or creating new SOPs as and when required by the client.
